Warehouse Trucks Grow at 7.20% on E-Commerce and Narrow-Aisle Storage
Reach trucks, order pickers and powered pallet trucks dominate unit volume because each distribution center needs many of them. E-commerce fulfillment uses more pick faces and narrower aisles, which favors warehouse trucks over counterbalance models. KION order intake for its Industrial Trucks and Services segment reached EUR 8.147 billion in 2025, with about 266,000 new trucks ordered, up 8.6%. Electric counterbalance trucks grow at 6.70% as they replace IC trucks in mixed indoor and outdoor work. IC counterbalance trucks trail at 3.10%, with demand concentrated in heavy and outdoor applications.
Hydrogen Fuel Cell and Lithium-Ion Power Lead While Lead-Acid and Diesel Decline in Share
Lithium-ion battery electric trucks grow at 10.40% because they allow opportunity charging, need no battery rooms and suit multi-shift work. Linde Material Handling's Ei series, launched in April 2026, puts integrated lithium-ion batteries into 1.4 to 2 ton counterbalance trucks, and Hyster's XTLG series, launched in the Americas in May 2026, builds lithium-ion trucks on an IC chassis rated up to 7,000 kg. Hydrogen fuel cell power grows at 12.60% from a small base, led by high-throughput distribution centers such as those served by Plug Power, which expanded its supply deal with Floor and Decor in October 2025. Lead-acid electric trucks grow at only 2.80% as buyers switch chemistries, and diesel grows at 2.10%, slowed by zero-emission rules. LPG and gasoline trucks advance at 2.60%.
Light Trucks Below 3 Tons Grow Fastest at 6.30%
Trucks rated below 3 tons cover most warehouse, retail and light manufacturing duty, and they are the first to go electric. The 3-5 ton class grows at 5.40%, supported by electric models now reaching higher capacities. Above 5 tons, where diesel still dominates in ports, steel and timber, growth is 4.60%.
Warehousing and Logistics Leads End-Use Growth at 7.10%

Market Dynamics
Market Trends
Consolidation and Take-Private Deals Reshaped Japanese Forklift Ownership
Toyota Motor and related parties completed their tender offer for Toyota Industries in March 2026 at JPY 20,600 per share, raised from JPY 16,300 after pushback from Elliott, in a deal valued at about JPY 5.9 trillion. Toyota Industries, the world's largest forklift maker, will be delisted from the Tokyo and Nagoya exchanges. Separately, Mitsubishi Heavy Industries announced in September 2025 that Mitsubishi Logisnext would be taken private, and the deal closed on 1 May 2026, with the company renamed Logisnext Co., Ltd. Private ownership lets both groups commit capital to battery, automation and service over longer cycles.
Electric Trucks Took a Rising Share of Global Orders
World Industrial Truck Statistics cited in KION's 2025 annual report show that electric counterbalance and warehouse trucks made up 78% of new orders in January-September 2025, up from 76% a year earlier, while IC counterbalance trucks fell to 22%. Electric counterbalance orders rose sharply, while IC orders grew only marginally. This shift is steady across regions and supports value growth in the forklift trucks market because electric trucks carry higher prices.
Lithium-Ion Launches Spread Across Classes in 2025-2026
Hyster launched its XTLG lithium-ion series in Europe in November 2025 and in the Americas in May 2026, claiming about 75% lower energy use than comparable diesel trucks. Linde MH launched its Ei14-Ei20 integrated lithium-ion series in April 2026. Jungheinrich, long focused on electric trucks, reported 2025 revenue of EUR 5,502 million, up 2.0%.
China Became a Global Forklift Export Base
China's forklift sales rose 12.9% to 1,451,800 units in 2025, with domestic sales of 906,800 and exports of 545,000, up 13.4%. Hangcha and Anhui Heli lead this volume, shipping low-cost electric trucks with lithium batteries into Southeast Asia, the Middle East, Latin America and Europe. Chinese export growth puts pricing pressure on established makers in entry segments.
Restraints and Challenges
Tariffs and Trade Rules Raise Costs for Forklift Makers
Hyster-Yale booked about USD 100 Million of gross tariff costs in 2025, including about USD 40 Million in the fourth quarter. Its 2026 outlook assumes Section 232 steel tariffs stay and that the Section 301 exemption for lift truck parts is not extended past November 2026. Higher costs for steel, castings and components lift forklift trucks prices and can delay fleet renewals.
Zero-Emission Rules Add Transition Costs for Fleets
The California Air Resources Board Zero-Emission Forklift regulation took effect for state and local government fleets in January 2026 and phases out large spark-ignition forklifts from 2028 to 2038, starting with large fleets of 26 or more trucks. Fleets must invest in chargers, electrical upgrades or hydrogen supply, which raises upfront cost even as operating costs fall. CARB has not yet sought US EPA authorization for private fleets, which adds planning uncertainty.
Order Cycles Remain Volatile
Hyster-Yale's backlog fell 34% year on year to about USD 1.28 Billion at the end of 2025, and its revenue dropped 13%. KION revenue slipped 1.8% to EUR 11.297 billion in 2025 even as orders rose. Forklift demand tracks industrial production and warehouse construction, so economic slowdowns cause sharp swings in bookings.
Price Competition From Chinese Exporters
Chinese forklift exports reached 545,000 units in 2025. Lower-priced Chinese electric trucks compress margins in the below 3 ton class, especially in emerging markets, and push Western and Japanese makers to compete more on service, uptime and automation.
Growth Drivers
Warehouse and E-Commerce Expansion Lifts Truck Demand
Global e-commerce keeps adding fulfillment centers, cross-dock hubs and cold stores, and each site needs dozens or hundreds of warehouse trucks. KION, whose Linde and STILL brands sell heavily into logistics, received orders for about 266,000 new trucks in 2025, up 8.6%, and lifted total order intake to EUR 11.705 billion from EUR 10.321 billion. Toyota Industries' Materials Handling Equipment segment, which includes Toyota Material Handling, Raymond and the Vanderlande and Bastian automation units, grew external sales 9% to JPY 3,043.1 billion in the year to March 2026. Logistics buyers such as parcel carriers, grocery chains and third-party warehouse operators renew fleets every five to eight years and are adding capacity in India, Southeast Asia, Mexico and Eastern Europe. We estimate that warehouse and e-commerce growth contributes about +1.6% to the forklift trucks market's annual growth rate.
Electrification and Lithium-Ion Adoption Raise Value per Truck
Electric trucks made up 78% of new global orders in the first three quarters of 2025, and lithium-ion is fast replacing lead-acid. A lithium-ion counterbalance truck typically costs more upfront than a lead-acid or LPG truck, which lifts market value even when unit volumes are flat. CARB's zero-emission rule in California, EU emission targets and corporate decarbonization pledges from retailers and manufacturers all push fleets toward electric. Hyster says its XTLG lithium-ion trucks use about 75% less energy than comparable diesel models, and Linde's Ei series integrates the battery into the chassis. Plug Power's hydrogen fuel cell systems serve high-throughput sites that cannot afford charging downtime. Taken together, electrification adds roughly +1.1 percentage points to yearly market growth.
Labor Shortages Drive Automation and Autonomous Trucks
Warehouses in the US, Europe, Japan and China struggle to hire and keep forklift operators, and wage rates for licensed drivers keep rising. Automated forklifts and driverless pallet movers solve this by running around the clock on repeatable routes. KION, Toyota Industries, Jungheinrich and Crown Equipment all sell automated trucks, and many integrate them with warehouse management software. Toyota's ownership of Vanderlande and Bastian gives it a full automation offer. Automated and autonomous trucks grow at 16.80%, and we estimate that automation accounts for close to +0.8% of the market's annual expansion over 2025-2035.
Opportunities
Hydrogen Fuel Cell Fleets for Multi-Shift Distribution Centers
Hydrogen fuel cell forklifts refuel in minutes and keep full power through each shift. Plug Power's expanded deal with Floor and Decor in October 2025 shows how retailers adopt hydrogen across a network. The segment grows at 12.60% and suits sites that run three shifts a day.
Lithium-Ion Retrofits and Battery-as-a-Service
Millions of existing electric trucks still run on lead-acid batteries. Retrofit lithium packs, battery leasing and energy management services give OEMs and dealers recurring revenue and help fleets meet sustainability targets without buying new forklift trucks immediately.
